Cost-cutting projects fail when they start with a decision instead of a measurement. We start with the measurement, and we do the easy, reversible things first.

01 2–3 weeks
Measure
We inventory every recurring cost and every piece of infrastructure, including the things billed to a personal card in 2021. You get an annualised total, per service, with an owner and a renewal date against each one. Plenty of clients stop here and act on it themselves. That is a fine outcome.

02 1 week
Plan
We rank everything by saving against effort and risk. For each candidate we name the open-source replacement, what the migration involves, what it costs to run, and what it saves. You approve the order; we touch nothing you have not signed off.

03 One change at a time
Fix
Easiest and most reversible first. Migrate a service onto software you own, right-size the hosting, redesign the handoff, build the tool that should have existed. Anything replaced runs in parallel until the new way is unremarkable, then we cut over — with the old one kept alive one more cycle as insurance.

04 Ongoing, optional
Maintain
Patching, upgrades, backups with tested restores, monitoring and capacity planning, against an agreed response time. Every quarter we review what it costs, what it is doing, and what should be retired next.
